Risk, product, and practice leaders responsible for turning AI from a sandbox into something that actually delivers work to clients.

If you are responsible for what gets sent, relied on, or filed, this is the missing layer.
Why it matters
Most teams focus on how outputs are generated.
The real exposure sits later, when those outputs are used.
There is a material difference between:
- A note sitting in a workspace
- A clause pasted into a contract
- Advice sent to a client
- A document filed with a court or regulator
Today, many systems treat these as the same thing. They are not.
Execution gates force you to acknowledge that difference and make it explicit in the system, not left to individual judgement in the moment.
This is where liability actually starts.
The shift to make
Stop thinking about "AI outputs".
Start thinking about release decisions.
Every output is only useful once it crosses a boundary:
- internal → shared
- draft → relied on
- analysis → action
Execution gates sit at those boundaries and answer a simple question:
What needs to be true before this is allowed to move forward?
Practical steps
1. Inventory output types
Map what your workflows actually produce:
- summaries
- clause extractions
- risk flags
- draft clauses
- full documents
- advice narratives
Be specific. "Document output" is not useful as a category.
2. Define destinations
Where can outputs end up?
At minimum:
- internal workspace
- internal teams outside the matter
- client
- counterparty
- court or regulator
- public domain
These are not just locations. They represent different levels of consequence.
3. Define reliance levels
Not all usage carries the same weight.
A simple model works:
- Inform-only: used for awareness, not relied on
- Assistive: supports human decision-making
- Adopted: incorporated into work product
- Binding: directly relied on or submitted externally
This is where most teams stay too vague. You need to be explicit.
4. Build the gate matrix
Combine destination and reliance.
That combination defines the gate.
Example:

This is the core control surface. Keep it simple enough to operate, strict enough to matter.
5. Attach evidence requirements
A gate without evidence is just a checkbox.
For each gate, define what must exist:
- source trace or grounding evidence
- reviewer identity and role
- policy version applied
- timestamp of decision
- any model or configuration used
This is what makes the decision defensible later.
6. Define escalation paths
Blocked or disputed outputs will happen.
If you do not define escalation:
- people will route around the system
- exceptions will become the norm
Be explicit:
- who can override
- under what conditions
- what gets logged when they do
Minimum artefacts
You do not need a large governance programme to start. You do need these three things:

The destination × reliance model with defined gates -
Reviewer role map
Who can review, who can approve, and where delegation is allowed -
Release audit record
A consistent structure for capturing what was released, by whom, under which policy, with what evidence
If one of these is missing, the system will drift.
Where this usually breaks
The patterns are consistent across firms:
- Sensitivity is assumed rather than classified
- Privileged or confidential material leaks into broader channels
- Approval exists on paper but is bypassed in practice
- Exceptions are repeated but never fed back into policy
- Audit logs capture prompts, not decisions
Most of this is not a model problem. It is a control problem.
What good looks like
A working system has a few clear characteristics:
- Gate decisions are automatic based on destination and reliance, not left to user interpretation
- Review and approval steps are enforced in the workflow, not suggested
- Blocked states are visible, with clear next actions
- Evidence is attached at the point of release, not reconstructed later
- Exceptions are tracked and reviewed, then used to update the matrix
At that point, you are no longer managing outputs.
You are managing how work is allowed to move.
Checklist
- Outputs are classified into concrete, usable types
- Destinations reflect real-world release points
- Reliance levels are defined and understood
- Gate matrix exists and is enforced in the system
- Evidence requirements are attached to each gate
- Reviewer roles and approvals are unambiguous
- Blocked paths are visible and actionable
- Exceptions are reviewed and drive policy updates
